Hows the rear brakes look? are they disk or drum? You may try to adjust the shoes up on drum brakes to take up slack and pedal travel. Look at the back of the master clynder, is it leaking? maybe getting air in the system from a bad seal. Then how does the brake fluid look? Is it black and dirty? If so flush the old fluid out. Suck up the fluid out of the resivor, then clean the resivor good, add freash fluid, and bleed the brakes out till new fluid comes out of the bleeders. Give that a shot.

Make sure when you pull the tires off the bleeders are tight & the calipers are dry & not leeaking . Rarely enough you may have a slightly torn piston boot   That makes the spongy feel .  I recently had both my rear cylinders blow out . It started with the spongy brakes & low fluid      Just a thought  anythings worth a try  were all in this together helping each other
